AI has made its way into seemingly every vendor pitch, every conference keynote, every board deck and every product roadmap. The enthusiasm makes sense on the surface because organizations are under enormous pressure to defend against threats that move faster, scale wider and adapt more aggressively than anything security teams have faced before. But too many organizations are treating AI as a replacement strategy rather than an augmentation strategy, and the consequences are compounding faster than most security leaders realize.
The cybersecurity industry is caught in an endemic talent shortage that shows no signs of easing, even as organizations accelerate spending on AI-driven security tooling. The money keeps flowing toward tools while the human talent pipeline that gives those tools meaning erodes underneath them, creating a strategic miscalculation with consequences that will take years to reverse.
The Hype Cycle Has Real Consequence
AI sells, it generates pipelines, it dominates marketing narratives and it makes for compelling investor updates, even though no one truly understands the full extent of what it will do for them. That gap between expectation and reality is precisely where the risk lives, because organizations are using the AI narrative to justify cutting headcount, consolidating roles and deferring investment in human talent development.
The thinking follows a predictable pattern. If AI can triage alerts, correlate threat data, and automate incident response workflows, then why do we need as many analysts? The answer should be obvious to anyone who has spent time on a security operations floor, where AI handles patterns, but people handle judgment. The threats that matter most, the ones that lead to real breaches, real data loss and real operational disruption, tend to live in the space between patterns, where context and experience are the difference between a caught intrusion and a missed one.
Burnout has become a systemic threat to program effectiveness in an industry already impacted by skills shortage, with the relentless demands of securing complex organizations in constantly changing environments driving experienced professionals toward the exit. These departures are hitting analyst and engineering roles that serve as the primary feeder pipeline into security leadership, which means that shrinking those pipelines doesn’t just cut costs today but hollows out your leadership bench for the next decade.
The Skills Gap AI Canโt Close
The real workforce problem isn’t simply a shortage of bodies but a shortage of people who can think critically about adversary behavior, interpret complex telemetry and make fast decisions under pressure. Those are fundamentally human capabilities that require years of deliberate development to build, and no amount of AI tooling changes that timeline.
AI can surface anomalies and correlate indicators across data sources faster than any human analyst, but it cannot determine intent behind what it finds. It cannot assess whether a lateral movement pattern is an insider threat, an authorized penetration test, or an adversary probing for privilege-escalation paths, and it cannot sit in an incident bridge at 2 a.m. and make a call about whether to shut down a production system based on incomplete information. Those decisions require experience, and experience requires time, mentorship and a career pathway that organizations are actively dismantling when they cut entry-level and mid-level positions to fund AI tooling.
The talent pipeline math cuts both ways, because while GenAI adoption is expected to remove the need for specialized education from 50% of entry-level cybersecurity positions by 2028, the atrophy of critical-thinking skills driven by that same GenAI use is already pushing half of global organizations toward requiring AI-free skills assessments by the end of 2026. If there’s no one coming up behind today’s senior practitioners with the ability to think independently of the tools they operate, you’re looking at a staffing cliff with no safety net.

What Balanced Investment Actually Looks Like
None of this is an argument against AI, because AI-driven detection, behavioral analytics and automated response capabilities are genuine force multipliers when they’re deployed correctly. But “correctly” means treating AI as a tool that amplifies human capability rather than a substitute for building it.
The organizations getting this right use AI to free up analysts’ time for threat hunting, adversary emulation, and strategic defense improvements, rather than using it to justify reducing headcount. They invest deliberately in developing their people through structured mentorship, rotational assignments and training budgets that reflect the actual cost of building expertise, and they keep entry-level positions open even when automation could theoretically absorb those tasks because the short-term efficiency gain never offsets the long-term cost of losing the pipeline it feeds.
They also stay honest about what AI cannot do, which matters because AI-driven SOC solutions are already introducing new staffing pressures and increased upskilling demands even as these technologies enhance alert triage and investigation workflows. Realizing the full potential of AI in security operations means prioritizing people as much as technology, strengthening workforce capabilities and implementing human-in-the-loop frameworks rather than assuming the tools will figure it out on their own.
Swinging the Pendulum Back to Center
The cybersecurity industry has seen pendulum swings before, where we’ve chased cloud, we’ve chased zero trust and we’ve chased every next-generation platform that promised to make defenders faster than attackers. Each wave brought real value alongside real overreach, and AI is following the same trajectory, with the added complication that, this time, the overreach is directly impacting the talent pipeline.
You can’t AI away every problem, and you’re going to need people. You’re going to have to develop those people if you want a security program that actually functions under pressure. The organizations that figure out how to do both, leveraging AI’s speed and scale while investing in the human talent that gives those capabilities direction and meaning, will be the ones that actually improve their security posture. The rest will have a very impressive technology stack, and nobody will be left who knows how to use it.
